Agentic Commerce & UCP: The Shopify Merchant's Guide

A month ago, I gave a talk on agentic commerce at Interface – Québec. It’s a topic that moves fast, and I put a lot of effort into presenting the most up-to-date information possible.

One month later, the message has been confirmed: buyer behavior is already changing. And most merchants don’t realize it.

The New Buying Journey

Your customers aren’t just typing a product name into Google anymore. Increasingly, they’re asking complex questions to AI agents — ChatGPT, Perplexity, Google AI Mode — and those agents respond with direct recommendations.

Here are real examples of what buyers are asking today:

  • “What new cameras should I buy if I already have X lenses and Y bodies?”
  • “What skincare products am I missing to complete my dermatology routine if I already have X products?”
  • “I have a yard that’s X square feet — how much fertilizer do I need?”

These aren’t simple searches anymore. These are complete purchase projects, delegated to an AI.

The Problem: Your Store Might Be Invisible

These consumers may be navigating your transactional site with those questions. But they’re going through a third-party AI platform to answer them. And if your store isn’t readable by these agents — if your product data isn’t structured according to emerging standards — the AI ignores you. It recommends a competitor who did the work.

You’re not losing the sale because your price is wrong. You’re losing it because you weren’t in the conversation.

What This Changes Fundamentally

Traditional SEO optimized for keywords. Agentic commerce optimizes for intelligent agents capable of understanding context, compatibility, budget constraints, and completing a full transaction.

This isn’t an evolution of SEO. It’s a redesign of the sales channel itself.

Two forces are at play:

AI opens new sales channels: buyers who would never have found your store through a classic search can now discover it if your catalog is well-structured for agents.

AI closes existing channels: buyers who would have clicked on your ad or Google result now go straight through an agent who can direct them elsewhere.

The Solution: Universal Commerce Protocol

The Universal Commerce Protocol (UCP) is an open-source standard co-developed by Google and Shopify to create a common language between merchants and AI agents.

In practice, UCP allows an AI agent to:

  • Discover your products dynamically
  • Understand their complex attributes — size, compatibility, composition, availability
  • Process a secure transaction directly through the agent, without a redirect
  • Answer complex queries like: “Find me a fertilizer compatible with clay soil, for 500 sq ft, deliverable this week”

Without UCP, your store is a black box to AI agents. With UCP, it becomes a reliable source they can query, understand, and recommend.

Why Shopify Is the Fastest Path

The good news for Shopify merchants: you’re already in the best position to adopt UCP.

Shopify is one of the co-creators of the protocol. Their involvement with Google in developing UCP means they’re building the solution to the problem at the same time they’re defining the problem. The tools are coming to the platform before anyone else. The documentation is there. The support is too.

What You Should Do Now

  1. Audit your product catalog: Is your data structured well enough to be understood by an agent? Precise attributes, contextual descriptions, documented compatibilities.

  2. Explore Shopify’s UCP tools: Shopify has started rolling out specific features. A Shopify developer can help you activate them correctly.

  3. Don’t let complexity hold you back: UCP is complex to implement manually. But on Shopify, a large portion of the work is handled by the platform — as long as it’s properly configured.
